The stakeholder conversation that changes the outcome

There is one conversation that changes the outcome of a failing project. It is not the conversation with the vendor. It is not the conversation with the project team. It is the conversation with the executive sponsor — and it requires evidence that the internal team cannot provide.

Every failing project has a moment at which the outcome could still be changed. The moment is not when the project is declared a failure. It is not when the vendor is terminated. It is not when the budget is exhausted. It is earlier — when the evidence of failure is present in the documentation but has not yet been acted on.

At that moment, there is one conversation that can change the outcome. It is the conversation between the executive sponsor and the project team — the conversation in which the executive sponsor says: I have seen the documentation. I understand what is actually happening. We need to change course.

That conversation requires three things. It requires the executive sponsor to have seen the documentation — not the status report, but the actual documentation: the risk register, the change log, the vendor correspondence, the schedule. It requires the executive sponsor to understand what the documentation says — not what the project team says it says, but what an independent expert says it says. And it requires the executive sponsor to have the authority and the will to act on what they have learned.

The first two requirements are what an independent assessment provides. The third is what the executive brings. The assessment cannot provide the authority or the will. It can only provide the evidence and the analysis that makes the conversation possible.

An independent assessment makes these conversations possible by providing the evidence and the framing that the internal team cannot provide for themselves. It does not have the conversations for the executive. It gives the executive what they need to have them — with the facts, the analysis, and the independence that makes the conversation credible.
